The Pathway Audit

Your business has outgrown the sales infrastructure behind it

Sales are happening. Clients are signing. And somewhere between first enquiry and renewal, momentum keeps going missing. The Pathway Audit finds where, shows you what it is costing, and gives you a prioritised plan so you can see exactly what to fix first.

When we look at your pathway together on the call, you will know where sales are slowing down and whether the audit is the right next step.

The Pattern

You know something is not working. You just cannot see where it starts.

A proposal stalls. A follow-up happens too late. A client reaches renewal without the right conversation taking place.

On their own, these look like separate problems. Together, they point to sales infrastructure that has not kept pace with your business. You have probably felt at least three of these:

Revenue is hard to predict

One month is strong, the next is disappointing. The pipeline looks healthy, but you cannot confidently say what will close, when, or how much revenue is genuinely on its way.

Good conversations, no decisions

The prospect is engaged, the call goes well, they say it sounds exactly like what they need. Then the opportunity slows down, because nothing firm was agreed.

Proposals go out and go quiet

The proposal gets blamed, but the problem usually started earlier. It is being asked to do work the conversations before it did not do.

Sales still depend on you

You are the one who qualifies, prices, chases and rescues. When your attention moves to delivery or leadership, sales slow down with it.

Relationships weaken after the sale

Winning the client gets all the care. Then delivery takes over, progress goes unreported and the renewal conversation starts when the contract is already ending.

You do not know what to fix first

So the business buys another tool, another automation, more marketing. But the problem you can see is rarely where the breakdown begins.

She can pinpoint immediately what is blocking you from making sales.

Inside the Audit

What happens before a recommendation is made

The Pathway Audit combines commercial diagnosis, team insight and systems analysis. The work is grounded in evidence from the business, then connected across the Five Ps to identify the first breakpoint and the wider commercial impact.

01

Establish the commercial picture

We begin with the results the business needs, the concerns driving the audit and the points where revenue, visibility or ownership feel unreliable. This defines the questions the evidence must answer.

02

Interrogate the evidence

CRM records, pipeline stages, lead sources, proposals, follow-up, conversion data, close dates, client communication, renewals and reporting are examined in context.

03

Interview the team

Conversations with the people responsible for sales, delivery and client relationships reveal unclear ownership, inconsistent handovers, duplicated work and the workarounds keeping the current system moving.

04

Assess the systems and build the Blueprint

The CRM, tools, integrations, reporting, automation and AI opportunities are assessed against what the business needs. The findings are then sequenced into the final Pathway Blueprint.

The evidence behind the diagnosis

Three views of the same business

A finding is stronger when the data, the team and the systems point to the same issue. Where they disagree, that difference becomes part of the diagnosis.

Business data and records

Pipeline history, conversion, lead sources, values, close dates, proposals, follow-up, KPIs, renewals and client activity.

Team and day-to-day practice

Interviews, responsibilities, handovers, decision points, documented processes, manual workarounds and knowledge held by individuals.

Technology and infrastructure

CRM configuration, booking and proposal tools, communication, reporting, integrations, alerts, automation and practical AI opportunities.

The Five Ps diagnose the problem

They show what is weakening conversion, follow-up, ownership, client retention and commercial visibility.

The Pathway Blueprint sets out the solution

It turns the findings into clear pathway maps, system requirements and a prioritised implementation roadmap.

The Diagnostic Framework

The 5 Ps of Sales Infrastructure

The Pathway Audit examines five connected areas that determine how reliably revenue moves through the business: Positioning, Pipeline, Process, People and Performance. Each is assessed individually and in relation to the others, revealing where the problem begins, how far it reaches and what needs to change first.

Are the right people arriving with the right understanding of what you do?

Positioning

2

Pipeline

Can you see every opportunity, its value and the agreed next step?

Are prospects qualified, followed up and guided to a clear decision?

Process

4

People

Does everyone know what they own, what good looks like and when to act?

Can you see what is effective, what is slipping, and what steps to take next?

Performance

01 · Positioning

The audit examinesHow clearly the offer is defined, how the value is communicated and whether the right buyers are being attracted.

What changesBetter-fit enquiries, stronger buying intent and fewer wasted sales conversations.

02 · Pipeline

The audit examinesHow enquiries are captured, how the pipeline is structured and whether every opportunity has an owner and a next step.

What changesReliable forecasting, and fewer opportunities lost from view.

03 · Process

The audit examinesThe route from first enquiry to renewal and referral, including qualification, proposal timing and follow-up.

What changesFewer stalled decisions, more consistent conversion and stronger onboarding.

04 · People

The audit examinesRoles, responsibilities, handovers and decision-making authority across the pathway.

What changesClear ownership reduces delays, and the owner stops carrying the process personally.

05 · Performance

The audit examinesConversion rates, sales-cycle length, lead sources, renewal rates and the reporting behind them.

What changesEarlier intervention, better commercial decisions and more predictable sales.

The five Ps do not operate independently.

Weak positioning fills the pipeline with the wrong opportunities. An unclear pipeline hides what has stalled. An inconsistent process lets good opportunities drift, and without reliable performance data the same problems keep repeating. The audit examines each of the five, and the connections between them, so you can see exactly where your pathway is most vulnerable.

What Changes

Picture the same business, ninety days from now

Every opportunity has a named owner and an agreed next step. Follow-up happens because the system prompts it. Renewal conversations start months early instead of weeks late. The forecast is a number you can trust, and the weight of holding it all in your head comes off.

Case Study

An established consultancy came to Sparks convinced it had a lead generation problem. The audit found 27 active opportunities already in the pipeline: 11 with no confirmed next step, six proposals open for more than 30 days, and follow-up split between the owner and the team. The fix was structure, ownership and triggers. Within 90 days, without spending another pound on lead generation:

£32,000closed from two reactivated opportunities
38 → 21days from proposal to decision
3renewals secured before the final month of delivery
4stalled opportunities reactivated
6h → 2hweekly pipeline administration for the owner
100%of active opportunities with a named owner and next action

We were able to get real clarity on sales team management, our roles and our responsibilities.

The evidence

Every finding is grounded in three sources: your data and CRM records, interviews with your team, and a hands-on assessment of your technology. The recommendations describe the business as it actually operates, and the review session walks you through all of it.

Who the Pathway Audit Is For

Built for established service businesses that have outgrown their systems

Sales are happening, but the pathway is harder to see, manage and measure than it should be. Follow-up depends on memory. The CRM does not tell the truth. You have outgrown how you have held it together.

This Is the Right Fit When

  • the business already has active sales conversations, clients and revenue
  • opportunities are being missed, delayed or handled inconsistently
  • more than one person touches sales, follow-up, delivery or client management
  • growth is creating more dependence on the owner rather than less
  • you want to know what to fix before spending on new technology, automation, AI or hires

This Is Not the Right Fit When

  • there is not yet enough sales or client activity to diagnose
  • the only priority is generating more leads
  • the business wants reassurance rather than an honest diagnosis

The Experience Behind the Audit

The experience to see the whole commercial picture

Sales problems get misdiagnosed because they are examined in isolation. A weak month is blamed on lead generation. A stalled proposal is treated as a proposal problem. A salesperson carries the blame for a process that was never strong enough behind them.

I have spent 30+ years in sales, across every seat: closer, pipeline manager, trainer, sales director, fractional agency director. Some of that was commission-only, high-ticket closing, with over £1M closed personally on commission. When you have carried a number yourself, you can usually see where a sale is breaking down before the data confirms it.

That is why the audit connects four things that are usually looked at separately:

The sales process The people responsible for it The client relationship after the sale The CRM, data and technology underneath

The Investment

Know what needs fixing before more money is spent fixing the wrong thing

One diagnosis. Every decision after it gets easier.

From £3,000, the audit pays for itself as soon as it prevents one wrong technology decision, recovers one stalled opportunity, or keeps one client who was about to leave.

As you weigh it up, consider what it is worth to make your next investment in marketing, technology or people knowing it is aimed at the right problem.

Questions, Answered

Frequently asked questions

Is the Pathway Audit useful without a sales team?

Yes. The audit works for businesses where the owner still handles most of the selling, as well as those with salespeople, assistants, account managers or delivery teams involved in the client relationship. It becomes particularly valuable when responsibility is shared, handovers are increasing or too much knowledge still sits with one person.

What information will need to be shared?

The audit may require access to relevant sales processes, CRM records, pipeline data, KPIs, proposals, follow-up activity and reporting. Everything is clearly outlined in advance, and there is no need to prepare a polished version of the business first. All of it is treated as confidential.

What if the CRM or data is incomplete?

That is often part of the diagnosis. Missing information, unreliable reporting and a CRM that does not reflect reality can reveal where visibility, ownership and process are breaking down. Perfect data is not required for the audit to be valuable.

Do I need a particular CRM?

No. The current CRM, pipeline and supporting systems are assessed against what the business needs them to do. Where the existing setup can be improved, the blueprint defines the changes required. Where a different system or a deeper rebuild is needed, that is made clear before more money is committed.

Is this a strategy session?

No. A strategy session provides advice based on a conversation. The Pathway Audit examines the evidence behind what is happening across the sales process, team, CRM, pipeline, reporting and retention points. The recommendations describe the business as it actually operates, and you see how they were reached.

How long does the Pathway Audit take?

The timeline depends on the size of the business, the number of people involved and the condition of the systems and data. The expected timeline and level of involvement are agreed before the audit begins, so you know what will be required and when each stage will take place.

Is implementation included?

No. The audit defines what needs to be fixed, built, automated or connected before implementation begins. The Pathway Blueprint can be used internally, shared with an existing technical team, or become the foundation for a Pathway Build with Sparks Consultancy.

Can the recommendations be implemented internally?

Yes. The blueprint is specific enough to guide internal implementation. It sets out the priorities, the pathway changes, the CRM requirements and the automation opportunities, so nobody is left interpreting a vague report.

What happens after the audit?

You leave with the diagnosis, pathway maps, CRM and technology requirements, AI and automation opportunities, and a prioritised roadmap. The next step may be internal implementation, work with an existing provider, or a Pathway Build with Sparks Consultancy. The audit is designed to make that decision clear before further time or budget is committed.

The Next Step

Build the sales and client infrastructure your business now needs

You have already built the reputation, generated the opportunities and won the clients. By the end of the audit you will know what is working and should be protected, where the first breakdown begins, and which changes will make the greatest commercial difference.
